Why leadership and culture matter more than policy

A policy doesn’t decide what happens in the room – a leader does. Exclusion rarely comes from bad intentions. It comes from silence, inconsistency, and moments handled badly, no matter how good the policy sitting behind them. We focus on the everyday decisions leaders make – how a comment is handled, how a difficult conversation goes, what gets reinforced and what gets let slide. Get that right, and inclusion isn’t something you have to declare. It’s just how the organisation runs.

Meet Audrey Pantelis

Audrey Pantelis is the founder and director of Elevation Coaching and Consulting. Before that, she spent thirty years leading in education – including as the founding Head of a special school, where she built every system from scratch, grew the staff team from 23 to over 100 in two years, and took the school to an Ofsted ‘Good with Outstanding Features’ rating within three years.

Audrey also knows this from the inside. As a Black female leader in education, she has experienced what it feels like to walk into a room as the only person who looks like her, and to watch trust quietly turn into suspicion without anyone ever saying so out loud. It taught her something leadership training rarely covers: the moment someone stops being seen as ‘one of us’ and starts being seen as a risk, everything changes – the tone, the scrutiny, the benefit of the doubt — and almost none of it is ever said out loud.

That’s the experience behind the work: practical, direct, and non-performative. Audrey helps leaders build confidence in real moments – improving consistency, strengthening trust, and turning intention into measurable action.

On stage, she brings the same approach: clear, human, and designed to leave leaders with takeaways they can apply immediately. None of this is theory. It’s grounded in an MSc in Psychology, a National Professional  Qualification in Headship, and thirty years of actually doing the job. She’s also accredited in Cultural Intelligence (CQ®), Resilient Leaders Elements coaching, and C-Me colour profiling – the same practical tools she uses with clients today.

Most engagements begin with a conversation to understand your current context and what is getting in the way of consistent inclusion. From there, we co-create and craft a support structure that might include coaching, training, consultancy, or a combination of all three.

We typically work with leaders over several months and years, rather than delivering a single session, because lasting change needs to be embedded into systems and routines – not just inspired by a good day of training.

No. Training is one tool in the process but it is rarely enough on its own. Alongside facilitated sessions, we offer coaching and, where appropriate, mentoring for individual leaders, consultancy to review policies and systems, and ongoing support to help teams apply what they have learned in real situations.

The goal is always practical, observable change – not awareness for its own sake.
